Shadow board – what is it and what is it for?

A shadow board is one of the simplest tools that quickly shows whether a 5S culture is really in place in a plant.

A shadow board is a panel on which each tool has its designated location, marked with the outline of its shape. It is often mounted on a wall or placed on a special structure. Thanks to the board, all tools used by the employee should be placed exactly where their "shadow" is.
The name comes from these outlines. When a tool is placed on the board, the shadow disappears beneath it. When the tool is not there, the shadow remains, making it immediately clear what's missing without having to consult a list or ask other employees.
The shadow board makes any deviation from the standard immediately visible .
Where does this idea come from?
The shadow board originates from the Japanese workplace management philosophy known as 5S . The second step of this method, Seiton , or systematics , dictates that every item should have its own place and always return to it. The shadow board is a physical embodiment of this principle for tools.
time and safety are key , searching for a tool for several minutes before each operation is a real waste. A shadow board eliminates this problem at its source. Either the tool is already there, or it's obvious it's missing and someone else has it.
What does a well-made shadow board look like?
A good shadow board has several features that distinguish it from a regular hook board.
The arrangement of tools should reflect the order in which they are used or the frequency with which they are accessed. Tools used most frequently are at hand height and are easiest to access. Those used less frequently are placed significantly higher or lower.
The simplest solution is a board mounted directly to the wall . This works well where the workstation is permanent and no one plans to move it. However, if the hall is "alive," zones change, and tools are to be used in multiple locations, a freestanding board . It can be placed wherever needed, without drilling or being tied to a single location.
The design allows for something else – the board can be double-sided . This allows you to fit twice the number of tools in the same space. And if you add wheels, the corner becomes fully mobile and can be easily moved between zones. Mobility adds enormous value to cleaning corners, as the shadow board should be placed where the tools are actually used.
Blank Slate – When the System Fails
This is where the most interesting part begins. We produce shadow boards and know that once installed, everything looks exactly as it should. Tools return to their places, the workstation is clear, and the standard is visible.
But after a few months, something characteristic happens. The board is up, the shadows are there, the hooks are there. The tools are gone. They simply stopped returning to their places. The shadow board worked as a product. It didn't work as part of the system. And this is where we see why labeling alone isn't enough. The shadow board is a tool that only works when people understand why the standard exists and when they feel responsible for it. This needs to be taught.

Where are shadow boards used?
They are most often used in production stations and machinery, where a specific set of tools is used regularly. They are also useful in maintenance areas, where mechanics use specialized tools, and their absence at the right time could result in machine downtime.
